Across every house type in England and Wales, the median air source heat pump installation funded by the Boiler Upgrade Scheme cost £12,908 in April to June 2026, with a quarter of jobs under £11,128 and a quarter over £15,627, according to the Microgeneration Certification Scheme (MCS). A 3-bed semi sits at or below the lower quartile. It needs a smaller unit than a detached house, has fewer radiators to check, shares a wall that cuts heat loss, and usually fits a cylinder in the existing airing cupboard. That is why the realistic range for a semi is £9,000 to £12,000 before the grant.

Many semis built between the 1950s and the 1980s already have generously sized radiators, because they were specified before boilers became efficient enough to justify small ones. If that is your house, the radiator line can drop to one or two changes and the total lands nearer £4,300 than £10,000. Ask the installer to show the radiator schedule before you accept a figure.
Semi versus end-terrace versus detached
The 3-bed semi sits between an end-terrace and a small detached house on heat loss, and the costs follow. One shared wall is worth about 2,000 kWh of heat a year compared with a detached house of the same size.

At the October to December 2026 price cap, the end-terrace with 10,000 kWh of heat demand costs £886 a year on gas, £908 on a heat pump with a standard tariff and £621 on a heat pump tariff. The 3-bed detached with 15,000 kWh costs £1,328, £1,361 and £931. The semi's figures are in the running costs section below.
What size heat pump for a 3-bed semi
Most 3-bed semis end up with an 8 to 10 kW air source heat pump. A post-1990 semi, or an older one that has had its loft topped up to 270mm, its cavity filled and its windows replaced, can manage with 6 to 8 kW and will be cheaper to buy and to run. Semis with solid walls, single glazing or a large extension push towards 10 to 12 kW.
The number that matters is not the bedroom count but the heat loss calculation. Your MCS installer must survey every room and work out how much heat it loses on the design day, around minus 3C in the south of England and colder further north. A typical 90 square metre semi with reasonable insulation loses 4 to 6 kW at that temperature, and the unit is sized to cover that plus hot water with a small margin. If a quote arrives without a room-by-room calculation attached, it was sized by guesswork, and an oversized heat pump costs more, cycles on and off, and runs less efficiently than one matched to the house.
Insulate first to save £1,000 to £3,000
Loft insulation (£300 to £600) and cavity wall insulation (£500 to £900 for a semi) can drop the heat pump you need by 2 kW, which is one size band and roughly £1,000 to £3,000 off the installation. If you receive a qualifying benefit, ECO4 may pay for the insulation outright.

The 8 to 10 kW class is the most competitive part of the market, because the 3-bed semi is the house installers fit most often. These are the models you are most likely to be quoted.

Which heat pump is best for a semi-detached house? The honest answer is that at this size the brands are close, and the design decides the result. Ask for a design flow temperature of 50C or lower, a seasonal coefficient of performance (SCOP) above 3.5 in writing, and an MCS 020 noise assessment for the outdoor unit position. R290 units such as the aroTHERM plus and the Cosy range run hotter, which can save a radiator or two in a 1930s semi. Radiators, cylinder and pipework
A heat pump heats water to 40 to 50C instead of the 65 to 75C a gas boiler uses, so each radiator has to be larger to deliver the same warmth. A 3-bed semi typically has 8 to 10 radiators, and 3 to 5 of them need upsizing, usually the living room, the hall and the largest bedrooms. Budget £2,000 to £4,000. You also need a hot water cylinder, normally 170 to 210 litres for a family of three or four. If you have a combi boiler there is no cylinder, so allow £800 to £1,500 for one plus a cupboard to put it in. Most semis have an airing cupboard on the landing that fits a 200 litre cylinder, which is why semis rarely pay the loft-cylinder premium that flats and small terraces do. If you already have a system boiler with a cylinder, it usually still needs replacing, because heat pump cylinders have a larger coil to work at lower temperatures.
The common budget breaker is microbore pipework, the 8 mm or 10 mm pipes fitted in many semis from the 1970s onwards. It restricts flow at heat pump temperatures and often needs replacing with 15 mm or 22 mm pipe at £500 to £1,000. Ask the installer to check pipe sizes during the survey rather than discovering the problem on installation day.
Running costs: 3-bed semi
These figures use the Ofgem price cap for 1 October to 31 December 2026: electricity 26.32p per kWh and gas 7.97p per kWh. Gas rose 9% at this cap change while electricity barely moved, which is why a heat pump on a standard tariff now costs about the same to run as a gas boiler.

The tariff makes or breaks the economics. On a heat pump tariff you save £318 a year against gas, which is £6,360 over 20 years. Disconnecting your gas supply saves a further £108 a year in gas standing charge. An older semi with 15,000 kWh of heat demand costs £1,328 a year on gas, £1,361 on a heat pump with a standard tariff and £931 on a heat pump tariff, so the saving grows to £397 as the house gets harder to heat. The Boiler Upgrade Scheme for a semi
The Boiler Upgrade Scheme pays £7,500 towards an air source or ground source heat pump in England and Wales, and since July 2026 £9,000 for homes replacing an oil or LPG boiler. For a semi that is the difference between a heat pump that costs £1,500 to £4,500 and one that costs nothing at the lower end of the price range. Your MCS-certified installer applies for the grant and it comes off the invoice. The scheme was extended to 2030 in April 2026, installations carry 0% VAT until March 2027, and a semi qualifies exactly as any other house does provided it has a valid EPC and the heat pump replaces a fossil fuel system. Is a heat pump worth it for a 3-bed semi
Against a new gas boiler at £2,000 to £3,500, a heat pump costs £1,800 to £6,500 more once radiators and the cylinder are included. At £318 a year saving on a heat pump tariff, that is a payback of 6 to 20 years, so the case is strongest when your radiators need little work or your boiler is due for replacement anyway. Against an oil boiler the saving is around £500 a year and the £9,000 grant usually covers the heat pump, so payback is immediate to 8 years. Ground source is rarely worth considering for a semi. It needs a 100 metre borehole or around 200 square metres of garden, costs £20,000 to £30,000 installed, and saves only £160 a year more than air source on a heat pump tariff. Keep it for large detached plots.
Noise, placement and the party wall
The one cost that hits semis harder than detached houses is placement. The outdoor unit must meet the MCS 020 noise standard, which works out at 42 dB at your neighbour's nearest window, and on a semi that window is often a few metres away. Installers handle it by siting the unit on the far side of the house from the party wall, on the rear wall facing the garden, or on a short stand-off bracket with anti-vibration feet. Modern units are quiet, typically 50 to 55 dB at one metre, so most semis pass without extra work, but a unit forced to sit on the party-wall side may need an acoustic enclosure at £300 to £800.
Planning permission is not normally needed. Air source heat pumps on houses in England are permitted development if the noise assessment passes, the unit is under 1.5 cubic metres and the house is not listed or in a conservation area facing a road. Getting quotes: what to check
Get three quotes from MCS-certified installers, and compare them on the design rather than the headline price. Each quote should include:
- A room-by-room heat loss calculation with the design outdoor temperature stated.
- The design flow temperature, ideally 50C or lower, and the SCOP the installer expects at that temperature.
- A radiator schedule listing all 8 to 10 emitters, which ones change, and their new sizes.
- The cylinder size and where it will go, ideally the existing airing cupboard.
- An MCS 020 noise assessment for the outdoor unit position, with the neighbour's nearest window marked.
- The warranty on the unit, usually 5 to 7 years, the warranty on the installation, and who you call when something fails.
- Confirmation that the installer will apply for the Boiler Upgrade Scheme and deduct it from the invoice.
